Session 3 — From Use Case to Implementation Blueprint

TRU Campus - Arts & Education Building - Room AE262

Session Overview

You've identified an opportunity. You've evaluated its readiness. Now it's time to build a plan.

Many AI initiatives stall after the idea stage because organizations never define ownership, success metrics, scope, timelines, or next steps. This clinic is designed to bridge that gap.

Using the work completed in Sessions 1 and 2, you'll develop a practical implementation blueprint for your selected use case—one that reflects your organization's capacity, priorities, resources, and appetite for change.

By the end of the session, you'll have a clear roadmap for moving from validated opportunity to action.

What to Expect

Bring your completed AI Opportunity Canvas and AI Opportunity Scorecard.

This is a hands-on planning clinic focused on turning analysis into execution.

You'll work through a structured implementation framework, make decisions about scope, ownership, success measures, and resources, and build a realistic action plan that your organization can begin executing within the next 30 days.

Expect practical exercises, peer discussion, and facilitator feedback designed to help you avoid common implementation mistakes.

What We'll Cover

• Selecting one validated opportunity to move forward with

• Defining measurable success criteria and outcomes

• Build vs Buy vs Adapt: choosing the right implementation approach

• Identifying stakeholders, ownership, and accountability

• Assessing resources, constraints, and organizational readiness

• Defining pilot scope and success metrics

• Creating a phased implementation roadmap

• Building a practical 30-day action plan

Key Exercise

Participants will complete an AI Implementation Blueprint for their selected opportunity.

The blueprint will include:

• Opportunity Summary

• Desired Outcome

• Success Metrics

• Build vs Buy vs Adapt Decision

• Stakeholders and Ownership

• Resource Requirements

• Risks and Mitigation Strategies

• Pilot Scope

• 30-Day Action Plan

The result will be a practical document that can be shared internally and used to guide implementation discussions.

Takeaways

You'll leave with:

✔ A completed AI Implementation Blueprint

✔ Defined success metrics

✔ Clear ownership and accountability

✔ An implementation approach recommendation

✔ A scoped pilot initiative

✔ A practical 30-day action plan

Your Action Item

Present your implementation blueprint internally and identify the next decision, approval, or action required to move your initiative forward.

The goal is not simply to leave with a plan.

The goal is to begin execution.

Why It Matters

Many organizations spend months discussing AI without taking meaningful action.

Successful organizations don't move faster because they have better technology.

They move faster because they make decisions, define ownership, and start with focused, achievable projects.

This clinic helps turn opportunity into action by providing a practical framework for implementation.

End-of-Session Outcome

Participants will leave with:

🟢 A validated opportunity

🟢 A completed implementation blueprint

🟢 A defined pilot project

🟢 Clear ownership

🟢 Success metrics

🟢 A 30-day action plan

Together, the three clinics create a complete path from opportunity identification to implementation planning:

Clinic 1: Identify the Opportunity

Clinic 2: Validate the Opportunity

Clinic 3: Build the Implementation Blueprint

The goal isn't to learn more about AI.

The goal is to leave with a practical path forward.
