I work in property investment advisory in Gurgaon. I have this conversation every week. An investor sits down with a budget of Rs 50L to Rs 1.5Cr and asks: commercial or residential?
The yield numbers are not in dispute. Commercial wins on income. But the conversation is rarely about yield alone — and the investors who buy commercial purely on the yield number often discover the trade-offs after the transaction, not before it.
Here is the honest version of the comparison.
Where commercial genuinely wins
Pre-leased retail or SCO unit, Rs 45L to Rs 80L: the tenant is already in place at purchase. Rent starts in the next cycle after registration. No furnishing cost, no vacancy period, no lease-up risk. 6 to 7% yield, 15% rent escalation every 3 years. This is the best income-from-Day-1 structure available in the Gurgaon property market.
GCC-tenanted office units, Rs 80L to Rs 2Cr: GCC companies sign 5 to 9-year leases. This is not an individual tenant who can give 2 months' notice. The income visibility is meaningfully higher than any residential tenancy, and the credit quality of the tenant is institutionally stronger.
For a high-income investor with home loan deductions already maxed: the residential Section 24(b) deduction cap (Rs 2L per year on interest) does not apply to commercial. Business income deductions on commercial rental are broader. For a 30% taxpayer who has already claimed all residential deductions, commercial income structured correctly is more tax-efficient.
Where commercial gets oversold
The financing cost: home loans for residential investment run at 8.5 to 9.25% at 75 to 80% LTV. Commercial loans run at 10 to 12% at 55 to 65% LTV. On a leveraged basis, the yield gap between commercial and residential narrows significantly when you account for the higher cost and lower coverage of commercial financing.
Exit: a residential flat in Gurgaon has a buyer pool that includes end-users, NRIs, investors, and upgraders. A commercial unit has a buyer pool of investors and business owners. In a weak commercial leasing quarter, a commercial unit can sit without a buyer for 6 to 12 months. Residential rarely does.
GST: a commercial purchase attracts GST. A ready-to-move residential property with OC does not. On a Rs 60L commercial purchase at 18% GST (for an unregistered seller), that is Rs 10.8L added to the entry cost. This alone can erase 2 to 3 years of yield advantage versus a comparable residential purchase.
The cases that are actually interesting right now — August 2026
Pre-leased SCO on Dwarka Expressway high-street, Rs 55L to Rs 75L: catchment is built, tenant demand is active, yield is 5.5 to 6.5%. Clean GST position if bought from a registered developer with ITC pass-through.
DDJAY plots in Gurgaon peripheral sectors, from Rs 30L: land-only investment, no GST on plot purchase, no construction risk, hold for land velocity or build for rental. The land appreciation argument in Gurgaon's expansion corridors is distinct from the built-unit argument.
Residential pre-launch in New Gurgaon Metro sectors, from Rs 65L: this is the appreciation play, not the yield play. 15 to 25% entry discount to formal launch price, 3-year construction window, Metro extension delivery as the re-rating catalyst. Different investor profile from the commercial yield seeker — but the highest potential return in the current Gurgaon investment market for a buyer with a 3 to 5-year horizon.
The short version
Commercial wins on yield. Residential wins on financing cost, exit liquidity, and appreciation. DDJAY plots win on land velocity and entry price. Pre-launch wins on appreciation upside. Which one is right depends entirely on your capital, your timeline, and your tax position.
