Most founders have a plan. Fewer have a system that executes it. Almost nobody has both connected.

Workshop 3 in the StartupSac / Sacramento Entrepreneurship Academy series is a working session in two halves. Al Moffatt builds the go-to-market plan: market analysis, target personas, positioning, distribution, pricing, marketing mix, success metrics, and a year-one budget. Danzell Nunsuch then shows how that plan gets operated, using a four-layer digital stack run by an AI employee instead of five people logging into fifteen tools.

We build it in front of you on one company. KrinosAI, an AI-enhanced dental x-ray product selling to tech-forward general dentists, goes from a blank page to a $3M year-one revenue target with a $450K marketing budget, a defined channel mix, and a stack that generates, qualifies, and books leads without manual work.


The strategy half
  • Size the opportunity: industry and category, competitors, trends, geography, seasonality, and total to serviceable to obtainable market.
  • Write the positioning statement: for [target audience], [company] is the [category] that provides [value proposition], plus the three to five points of onlyness that defend it.
  • Choose distribution (direct or two-step) and pricing (margin business or volume business).
  • Build the marketing mix across paid, owned, earned, and shared channels, selectively rather than sprayed.
  • Set the metrics that matter: MQL, SQL, CPL, CAC, CVR, AOV, CLTV, ROMI, and ROAS.
  • Size the budget: 10 to 20 percent of year-one gross revenue, a 3:1 LTV to CAC ratio, and the tradeoffs behind both.

The execution half
  • Layer 1, Intelligence and Signals. SparkToro, Hunter.io, Ahrefs. Buyer research and verified contact data that used to take an SDR a week.
  • Layer 2, Orchestration and Agents. Zapier or Make, HyperAgent, Instantly. A form submission triggers a reasoned, personalized reply in under a minute. Sub-minute response lifts conversion 391 percent (Velocify). Wait 30 minutes instead of 5 and the odds of qualifying drop 21 times; the odds of making contact at all drop 100 times (MIT).
  • Layer 3, Conversation and Qualification. A web agent that answers technical objections from your approved claim library at 9 PM, then books the demo into Calendly or HubSpot.
  • Layer 4, Analytics and Attribution. GA4, Baremetrics, Power BI. One founder dashboard where CPL, CAC, CVR, and ROMI are tracked to the penny.
  • AEO and GEO. When AI engines return one synthesized answer instead of ten blue links, the brands cited capture the intent and everyone else disappears. Track your citation share across ChatGPT, Perplexity, and Gemini, and know what to fix when you fall out.

The core shift underneath all of it: from tools humans log into, to tools an AI employee operates.
